Scaling a SaaS Product to #1 in Mexico and Colombia

A B2B project management SaaS went from zero LATAM visibility to category leadership in Mexico and Colombia through regional SEO architecture and native content.

Client Overview

NubeTech is a San Francisco-based project management SaaS with strong product-market fit in the US and UK. Their leadership team identified Mexico and Colombia as priority expansion markets based on startup ecosystem growth, remote work adoption, and competitive whitespace—no dominant local player owned the Spanish-language category terms their product targeted.

Despite a functional Spanish-language product interface, NubeTech’s marketing site was a direct translation of English pages. Their /es/ subdirectory ranked for nothing beyond branded queries. Sales development reps in CDMX reported that prospects consistently chose competitors who appeared first in Google Mexico searches for “software gestión de proyectos” and “herramienta colaboración equipos remotos.”

The Challenge

Latin American search behavior for B2B SaaS differs substantially from both US patterns and European Spanish norms. Mexican buyers searched using “equipo” where Colombians preferred “grupo de trabajo.” Pricing page queries included “precio” in Mexico and “costo” in Colombia—same intent, different vocabulary, different SERPs. NubeTech’s single Spanish site variant could not serve both markets.

Technical infrastructure compounded the problem. Their hreflang implementation pointed all Spanish speakers to a single URL. Their blog covered US-centric productivity topics translated literally—“stand-up meetings” became “reuniones stand-up” rather than the locally understood “daily” or “reunión diaria.” Backlinks came exclusively from English-language tech publications, providing zero geographic relevance signals for Google Mexico or Google Colombia.

Strategy

We architected a nine-month Latin American SEO program targeting Mexico and Colombia as primary markets, with Argentina scoped for phase two.

Regional Site Architecture. We implemented subdirectory structures at /mx/ and /co/ with dedicated Google Search Console properties, unique title tags, meta descriptions, and canonical URLs for each market. Hreflang annotations connected es-MX, es-CO, and es-ES variants while preventing cross-market cannibalization.

Keyword Discovery and Content. Our keyword research identified 890 unique terms across both markets, with 34% showing meaningful volume divergence between Mexico and Colombia. We produced market-specific landing pages for top commercial terms and a bilingual content hub publishing two articles weekly—one Mexico-focused, one Colombia-focused—covering remote work regulations, team productivity in LATAM business culture, and integration guides for tools popular in each market (Slack vs. WhatsApp Business workflows).

Technical SEO and Performance. We deployed server-side rendering optimizations for JavaScript-heavy pages, implemented SoftwareApplication schema with regional pricing in local currencies (display only, no transactional pricing on our recommendation), and reduced mobile page load times to under 2 seconds on 4G connections—critical given 78% mobile search share in Mexico.

LATAM Link Building. Our outreach secured mentions in El Financiero (Mexico), Portafolio (Colombia), and startup ecosystem publications including Contxto and Enter.co. We also earned links from Mexican and Colombian university entrepreneurship programs and remote work community forums—building the regional authority profile Google Mexico and Google Colombia reward.

Results

After nine months, NubeTech ranked #1 for their primary category term in Mexico and #2 in Colombia (behind a well-established local competitor we identified early and built a targeted displacement strategy against). Organic traffic to /mx/ and /co/ properties grew 741% combined. Top-10 keyword count reached 94 across both markets. Demo request conversions from organic search increased 700%, with sales cycle length shortening by 23% because prospects arrived pre-educated through our content funnel. The LATAM expansion paid for the entire SEO engagement within the first quarter of results.
